How to Choose the Right Custom Packaging Supplier for Your Brand

After building Paking Duck into a custom packaging company that works with hundreds of brands, I've sat on both sides of the supplier-client relationship. I know what good suppliers do, what bad ones hide, and what most brands completely overlook when making one of the most important operational decisions they'll face.

Choosing a packaging supplier isn't a procurement exercise. It's a partnership decision that affects your brand experience, your cash flow, your launch timelines, and your ability to scale. Here's how to get it right.

Start With What You Actually Need, Not What Looks Cool

The most common mistake brands make is approaching packaging suppliers with a Pinterest board instead of a spec sheet. They know they want something that looks premium, feels luxurious, photographs well. All valid goals. But a supplier can't quote you based on vibes.

Before you talk to anyone, know these things:

  • Your product dimensions and weight. Not approximately — exactly. Packaging is manufactured to tolerances measured in millimeters. A box that's 2mm too small won't fit your product. One that's 5mm too large means your product shifts during shipping and arrives looking like you don't care.
  • Your monthly volume, honestly. Not your optimistic projection. Your actual expected order quantity. Suppliers price based on volume, and starting a relationship with inflated numbers creates problems when your real orders come in lower.
  • Your timeline. Custom packaging takes 4-8 weeks from approved artwork to delivery, depending on complexity and supplier capacity. If you need boxes in two weeks, you're not getting custom — you're getting stock with a sticker, and that's fine, but know it upfront.
  • Your budget per unit. Have a number in mind. If you're spending $0.50 per order on packaging, that rules out certain materials and print methods. If you can spend $3, different doors open. Suppliers can design to a budget much more effectively than they can design to "as cheap as possible."

Domestic vs. Overseas: The Real Tradeoffs

This is the first major decision and most brands oversimplify it.

Overseas suppliers (primarily China) offer significantly lower per-unit costs — often 30-50% cheaper than domestic for equivalent quality. But the hidden costs are real: longer lead times (8-12 weeks vs. 3-5 weeks domestic), higher minimum order quantities, shipping costs that fluctuate wildly, customs delays, and communication barriers that can turn a simple revision into a two-week email chain.

Domestic suppliers cost more per unit but offer faster turnaround, lower MOQs, easier communication, and the ability to do press checks in person. If your volume is under 10,000 units per order, domestic almost always makes more sense when you factor in the total cost of the relationship — not just the per-unit price.

The hybrid approach is what I recommend for growing brands. Start domestic while your volumes are building and your designs are still evolving. Once you've locked in your packaging design and your monthly volume justifies a larger production run, move the reorders overseas while keeping your domestic supplier as a backup for rush orders and new product launches.

Red Flags in Supplier Conversations

After hundreds of supplier interactions, these are the patterns that predict problems:

"We can do anything." Good suppliers have specialties. A supplier who says they can make rigid boxes, corrugated mailers, poly bags, tissue paper, and stickers all in-house is either lying or mediocre at all of them. The best suppliers excel at specific product types and are honest about what they outsource.

No questions about your product. If a supplier quotes you without asking what's going inside the box, they're not designing packaging — they're selling boxes. Packaging needs to protect your specific product through your specific shipping environment. A supplier who doesn't ask about product weight, fragility, and shipping method isn't thinking about whether the packaging actually works.

Pricing that's dramatically lower than everyone else. There are real cost differences between suppliers based on their overhead, location, and efficiency. But if one quote is 40% below the others, something is off. Common explanations: they're quoting thinner material, lower-quality printing, or they're buying the job to get a foot in the door and will increase prices after you're dependent on them.

Resistance to sending samples. Any legitimate packaging supplier will send you physical samples of their work — either stock samples showing their print quality and material options, or custom samples at a reasonable prototyping cost. If a supplier pushes back on samples or wants to skip straight to production, walk away.

No clear point of contact. You want a named account manager who knows your brand, your products, and your history. If you're being routed to a generic inbox or a different person every time you call, you're going to have consistency problems on your orders.

What Good Suppliers Do Differently

The suppliers worth partnering with share a few characteristics:

They push back on your ideas. Not to be difficult, but because they know what works. If you ask for a matte lamination on a box that will be shipped in humid conditions, a good supplier will tell you matte laminates are more susceptible to scuffing and moisture marks, and recommend a soft-touch coating instead. You want a supplier who protects you from your own bad decisions.

They show you cost-saving alternatives. If your dream box is $3.50 per unit and your budget is $2, a good supplier doesn't just say "can't do it." They show you what you can get for $2 — maybe a different box style, a simpler print method, or a material substitution that gets you 80% of the look at 60% of the cost.

They have transparent pricing breakdowns. You should be able to see what you're paying for: materials, printing, die-cutting, finishing, shipping. Suppliers who give you a single line-item price with no breakdown make it impossible to optimize costs or understand why a change affects pricing.

They maintain quality across reorders. The first production run is almost always good because the supplier is trying to win your business. The test is the fifth reorder. Are the colors still matching? Is the material still the same weight? Are the boxes arriving without defects? Consistency over time is what separates real partners from transactional vendors.

The Questions to Ask Before You Commit

Before placing your first production order with a new supplier, get clear answers to these:

  • What's included in the quoted price? Does it include die-cutting setup, plate fees, shipping, or are those extra?
  • What's your defect policy? What percentage of defects is considered acceptable, and what happens when a batch exceeds that threshold?
  • Can I visit the production facility? Even if you don't actually go, the answer tells you something. Suppliers who welcome visits are confident in their operations.
  • What happens if I need to change my order after production starts? Life happens — products change, quantities shift, timelines move. Know the flexibility and cost of changes before you need them.
  • Who else do you work with? A good supplier will share general client profiles (DTC brands, subscription boxes, corporate gifting) without revealing confidential details. This tells you whether they understand your category.

The right packaging supplier becomes one of the most valuable partners in your business. They affect how your customer experiences your brand in the most tangible, physical way possible. Spend the time to choose well, and you'll build a relationship that scales with you for years.
